Shopify is initiating a significant cultural shift by placing artificial intelligence (AI) at the core of its operations and decision-making processes. In a transformative approach that is making waves throughout the tech sector, CEO Tobi Lütke has mandated that employees must demonstrate why AI cannot accomplish a task prior to seeking additional resources or new hires.

In a memo circulated amongst staff and later shared on X (formerly Twitter), Lütke detailed the company’s new AI-first directive. He stated, “Before requesting increased headcount and resources, teams are required to illustrate why they cannot achieve their goals using AI.” Furthermore, he posed a thought-provoking question: “What would this domain resemble if autonomous AI agents were already integral to the team?”

This communication marks a clear shift for the Canadian e-commerce powerhouse, which offers tools aimed at supporting online merchants. Lütke stressed that the utilisation of AI is now essential at Shopify; it is a fundamental expectation for all personnel, encompassing both junior employees and top executives. “Reflexive AI usage is now a baseline expectation at Shopify,” he commented.

The organisation has commenced the deployment of AI across its ecosystem. Features such as Shopify Magic, which include a range of automation tools, along with Sidekick, a chatbot intended to aid merchants, are enhancing efficiency for both employees and customers. Developers also gain access to various platforms, including Copilot, Claude, and Cursor, while internal tools, like chat.shopify.io, continue to be available to all.

Lütke described AI as a significant “productivity multiplier” for those willing to adopt it. He shared examples of employees who have successfully leveraged AI to complete tasks that once appeared unfeasible, achieving outcomes that surpass what was previously thought possible. “For the first time, we observe these tools becoming 10 times more effective themselves,” he affirmed.

Staff members are now anticipated to incorporate AI into every step of their workflows, including the initial “GSD prototype phase” of projects. Lütke advised teams to regard AI as a collaborator — capable of assisting with various tasks such as coding, research, or even providing critical feedback. “Utilising AI proficiently is a skill that individuals must diligently cultivate through extensive use,” he elaborated.

Crucially, this transformation will be formally integrated into Shopify’s employee evaluation framework. The application of AI will now impact performance assessments and peer reviews, with employees expected to exhibit both competence and a willingness to learn. “Encouraging peers to provide feedback on this progress will be beneficial,” Lütke remarked.

The timing for this initiative is particularly pertinent. In light of a wider trend towards cost reductions within the tech industry, which encompasses significant layoffs and project terminations, businesses are increasingly looking to AI as a means to optimise operations. Shopify’s workforce diminished from approximately 8,300 to 8,100 over the past year, following earlier reductions of 14% in 2022 and 20% in 2023. Reports also suggested that Shopify discreetly reduced additional customer support staff in January.

Lütke considers the assimilation of AI to be an opportunity for transformation rather than a concern. “AI will completely revolutionise Shopify, our work, and our lives,” he asserted.
